A leading European financial institution integrated HR admin and payroll services for 16,000 employees from one banking entity into its HR system landscape following earlier acquisitions.

The Initial Situation

HR administration and payroll for the acquired entity had already been adapted multiple times through earlier transformation initiatives, and a productive integration into the group environment had been in place for three years. Following a strategic restructuring, it became necessary to reintegrate the workforce into the group’s central HR system landscape.

The integration scope included the implementation of labor contracts for multiple subsidiaries into the group’s SAP payroll system, the migration of payroll data, the decommissioning of the legacy HR platform including archival freeze, and the harmonization of all HR processes onto a unified platform.

The Critical Challenges

The project involved a highly complex system landscape, connecting SAP payroll across 11 legal entities and covering 16,000 employees, including a significant population of civil servants. HR processes needed to be re-harmonized following earlier acquisitions and organizational changes. In addition, a newly designed payroll model with a separate payroll schema and wage type catalog had to be fully validated. A parallel time and attendance rollout added further complexity and required close coordination with the payroll integration program.

How We Supported the Client

binder|consulting developed a comprehensive test strategy to ensure systematic coverage of all payroll-relevant processes. Our team provided end-to-end test management, including test design, execution, coordination, and a structured handover into operations for go-live. We conducted detailed testing of data migration, payroll comparisons, interfaces, and complete end-to-end scenarios. Defect management was carried out in close collaboration with HR and IT stakeholders to enable rapid issue resolution and safeguard solution quality.

Full requirement coverage confirmed that all business and payroll requirements were thoroughly validated. Audit-proof documentation established complete and traceable test evidence, securing regulatory compliance and long-term reliability of the integrated HR and payroll platform.
